I'm marking this as opinion. Mail is for email, not for IM. This style would probably only work is some very very narrow cases where you're making very short replies.

Yeah, indeed this looks more for IM but maybe with the power of CSS conversations could look a little bit better maybe something like a timeline for the conversation threads https://dribbble.com/shots/828243-Conversation.
